From decision to new AS IS

Initiatives


Every transformation is an initiative. Initiatives work on TO-BE scenarios and never touch the AS IS until the chosen TO-BE is promoted.

A group with 2,000 entities worldwide has launched 12 transformation initiatives, at a total cost of over €10 billion. There is no detailed control of the initiatives and no check of their consistency. With 12 initiatives across 2,000 entities, no team can run this check by hand. In 3D.DET, AI detects overlaps and correlations between initiatives and submits them to the committee.

  1. Governance decides the initiative: its goal, its perimeter, its team.
  2. Each initiative works on its own TO-BEs, as many as needed. The AS IS stays untouched.
  3. Many initiatives run in parallel. The Portfolio Owner sees all of them.
  4. AI detects overlaps and correlations between initiatives and proposes reconciliations.
  5. The committee decides which TO-BE to adopt.
  6. The chosen TO-BE is promoted and becomes the new AS IS.
  7. UPPWISE governs the realization of the chosen TO-BE as a portfolio of programs and projects, until it is completed.

AI proposes; it never decides and never writes into the AS IS. The choice belongs to the committee.

In depth

The TO-BE workspace

Each scenario lives in an isolated workspace. The team changes structures, JOBs, tasks and processes there. The AS IS does not move. Every change is recorded with its reason and its author.

From changes to waves

The team links each change to its initiative and declares the dependencies between changes. The engine proposes a sequence of waves that respects dependencies and constraints. The team can change the sequence. It cannot break a dependency, and it sees every constraint it touches.

Comparing scenarios

Scenarios are compared on the same dimensions: cost, workload, headcount, automation, plus the dimensions no model can compute, such as investment, time and risk. Computed values and declared values are never mixed: each value shows its source. Values are normalized with the AS IS at 100. A composite score can be computed with weights set by the CEO. It is always shown next to all the dimensions, because a scenario can win on the score and lose on risk.

The decision

A dossier collects changes, scores, constraints and waves. The committee decides. The decision is recorded with the alternatives, the reasons and the outcome. The workspace is locked, and the chosen scenario is promoted to AS IS.

Measuring the result

At the decision, the expected values are frozen: which KPIs, which values, by which dates. After the realization, the model measures the actual values and shows the difference.
